Clearing a Pickup Backlog in Busy Season

Every spring it happens. Cleanouts, remodels and roofing jobs all start at once, deliveries fill the board, and the pickups start stacking up. By June, the Waiting List has twenty pickups on it, customers are calling twice a day, and your empties are all sitting full in other people's driveways.

A backlog is not just a scheduling problem. It is an inventory problem, a cash problem and a reputation problem at the same time. Here is how to work it down.

Why Pickups Fall Behind First

Deliveries have a date and a customer who is waiting on them to start a project. Pickups have a customer who is done and will wait, grudgingly. So when trucks are short, pickups slip first. That makes sense for a day or two. Over weeks, it backfires: the empties you need for deliveries are stuck in pickups you have not done.

Monthly contractor billing, covered in Monthly Billing for Contractor Pickups and Swaps on One Invoice, keeps your best accounts paying smoothly. But even contractors start looking around when their full cans sit for three days.

Triage the Waiting List

Start by looking at every open pickup on the Waiting List map. Sort them in your head, or on a notepad if you must, into a few groups:

Urgent first, then inventory, then clusters. Outliers get a firm day and a text so the customer knows.

Build Bigger Pickup Runs

In a backlog, efficiency matters more than ever. Circle clusters on the map and assign them to a driver and roll-off truck in one step. Pair each pickup with a nearby delivery of the same size so the dumped can goes straight back out. Let auto-routing order the stops, and check that the haul-to legs make sense.

Consider a dedicated pickup truck for a day or two. One truck that does nothing but pickups in a tight area, all going to the same transfer station, can clear a surprising number of cans in a day and free up empties for everyone else.

Tell Customers the Truth

The worst thing in a backlog is silence. Customers who are told "we're running about three days behind on pickups, you're scheduled for Thursday" are mostly fine. Customers who are told "soon" and hear nothing for a week write reviews.

Use two-way texting to send honest updates to everyone on the Waiting List. When their day comes, the driver's on-the-way and arrival texts and the live driver map in the customer app take it from there.

Be fair about extra days, too. If a customer asked for a pickup on day 5 and you got there on day 10, the days you were late should not be on their invoice. Rentals track the delivery date, days included and daily rate, so adjust the job to reflect when the customer was actually done.

Do Not Let Deliveries Outrun Pickups

In busy season, the temptation is to book every delivery request. But a delivery you cannot back up with a pickup is just tomorrow's backlog. Before booking, look at how many cans of that size are sitting on finished jobs waiting for pickup.

Sometimes the right answer is to book the delivery two days out instead of tomorrow, using that time to clear pickups and free up the can. Customers accept a realistic date far better than a promised date you miss.

Prevent the Next Backlog

After the rush, look back. Reports on jobs and revenue show when the backlog started and how long it lasted. Did you run out of trucks, drivers or cans? Did pickups slip because nobody looked at the Waiting List every morning? Did rentals sit past their included days because nobody followed up?

Plan for next season with what you learned: an extra driver lined up, a firmer daily routine of clearing the Waiting List, a habit of checking overdue rentals each morning.
